The Challenge

A business run on relationships, held together by hand

Judy ran her business on relationships with speakers, writers, other comedians, and students, almost entirely through email. When her SugarCRM email connection stopped working, it disrupted the one thing she relied on most: staying in touch with the people she worked with.

Once that was fixed and we looked deeper into how she actually used the system, a bigger problem showed up. Every day, three to four hours went into manually updating contact records, one at a time, from conversations she'd already had over email, all of it tracked by hand across two disconnected systems.

Phase 1 · Stabilise
Fixing what was actually brokenThe engagement started small: get Judy’s SugarCRM email connection working again, quickly, so her day-to-day operations weren’t interrupted while everything else got looked at.

Phase 2 · Unify
Making email and CRM the same systemSugarCRM’s built-in Thunderbird connector became the foundation. Thunderbird became Judy’s email client, with a direct path to archive any email straight into SugarCRM, creating the contact automatically if one didn’t already exist.

The Signature MovePhase 3 · The trick that saved hours a day
One tiny convention, hidden inside a field she already usedThe real problem wasn’t archiving emails, it was knowing which target lists each contact belonged to. Instead of a new screen to learn, we gave Judy a simple convention inside the one she already had: a pair of start/end markers, unlikely to ever appear in ordinary writing, typed straight into the existing description field. Everything outside the markers stayed exactly as she wrote it.

Phase 4 · Scale
A real email campaign engineThat quick, ingenious fix earned enough trust to turn a small project into a long-term one. SugarCRM’s basic email marketing tools were rebuilt into a complete sequential campaign system: scheduled sequences that go out automatically over time, flexible workflows, and tracking to match.

Phase 5 · Protect
Growing the list without breaking deliverabilityNew contacts from outside sources hadn’t been verified, and sending to them risked bounce rates high enough to hurt every campaign. We blended a small batch of new contacts into a much larger base of known-good ones on each send, so even a full bounce stayed under the threshold that matters. Contacts were marked good or bad on real delivery results; the bad ones were never sent to again.

Phase 6 · Connect
Bringing the whole business togetherThe final major phase connected Judy’s WordPress-based online university, courses, registrations, and payment processing, directly with SugarCRM, so student and customer data flowed between both systems automatically.
